How to calculate and control processing?

Good afternoon.
There is a development team. And there are projects that go through the following stages:
- contract with the client
- design
- design approval
- edits
- development
- test
there is no time left for the test.
Such a situation occurs from project to project and neither the management nor the managers are corrected in any way, although they are constantly told about it.
We, as responsible people, process and sometimes a lot (18-20 hours of work per day). We do it with enthusiasm and for free.
But no one can work in such a regime for a long time, and now the question arose of refusing to work in such a regime, i.e. either payment for overtime, or a shift in our deadlines, to those agreed upon.
The company is not interested in the shift in terms, but at the same time they are sure that with the introduction of a surcharge for processing, developers will be free at work and take work home, thereby increasing their income, at minimal cost to themselves.
Hence the question: how to correctly evaluate overtime, what kind of money to ask for x2 or at least x1 for your hour of work, so that everyone is interested?

x2 after 8 hours a day.
Those. The 9th and subsequent hours are 2 times more expensive than the daytime
PS If I were an employer, I would not pay and would not allow overtime, because after 4-6 hours a day, productivity drops below the baseboard. All these processing - just wasted time in the vast majority of cases.
It is better to devote this time to (full-fledged) rest or study - including in order to grow wiser enough to prevent unproductive processing in your future.

Usually, all points before development are shifted and made longer than the plan

And at this stage, do you overpay employees who do not meet the deadline? Here, cut off their RFP and pay developers and testers for processing.

There is a solution for your problems!
FFF Fix price, fix time, flex
Yes, yes, 3 F implies cutting off the functionality. For a long time it has always been clear to everyone that everything always goes wrong:

"We do it with enthusiasm and for free."
Thus, you simply cost the company 2 times cheaper.
You arranged, for example, for $ 2000 / month, but you get as if only $ 1000 / month.
And you are not selling labor to the employer, but the time allotted to you for this life, moreover, the best time (while you are young).
Is it worth it to sell it so cheap?

@dmitriylanets

so you should not suffer because of the deadline of the previous stages, so roughly speaking:
1. contract with the client, not meeting the deadline - 10% of the premium
2. design, not meeting the deadline - 10% of the premium
....
5 development + 20% bonus for meeting deadlines
