I once did, but did with crutches. You make the output of the variation with radio buttons, not with a select. Set the input radio itself to display:none, and style the label as you need, and put a picture on the bg. there their id must be unique by attribute name.

Elementary.
Add an image field to a product attribute (an attribute is a regular taxonomy).
Use the ACF plugin for this.
Then, displaying the attributes, get their picture.
