Question for experienced Project managers. How to correctly form the terms of reference for developers to develop an online store?
Greetings gentlemen! This is my second question at Toaster. It so happened that the previous one dealt with instructions for learning the Ruby language, and now here I am, a project manager in a small IT company. I have enough experience in sales; negotiations; also had experience in managerial positions, but never worked in the design field! And here is my first customer! I prepared a questionnaire, did everything I could and could not, after consulting with the team, and more or less compiled a good questionnaire. This weekend I decided to start preparing papers - I have no experience, it's better to start in advance ...
From the first technical edition, the team put up quite a lot of criticism, fortunately constructive. Fortunately, my team consists of adequate guys. I am still learning.
In general, I need to prepare a sane TK for the team on Tuesday, which will later be backed up by the contract. The question is how to do it right?
The project is an online store without a personal account and the possibility of payment. More like a directory site.
How to properly identify risks? How to correctly designate them in the technical specification and the contract? How to correctly set the criteria for the success of the project (i.e. by what criteria will it be decided whether it is successful or not. It is necessary in case of confusion and misunderstanding what is of high quality and what is not)? A request to experienced PMs, if someone has the opportunity to make a summary, or someone has a ready-made solution (which I could adapt for myself) - I will be very grateful.
Also - how to properly build a work plan for a specific project. Perhaps you have ready-made scripts for an online store. Then I will customize for myself.
Ps there is no time to master PMboK, ril, no. Customers and team on weekdays, documentation on weekends.

Commentary on the postscript. Reminds me of the joke "What is there to think? You have to jump!"
Every hour you allocate for training will free you and your team an order of magnitude more wasted time on each project. Add to that the cost of mistakes and think again. Wanting to save time, you actually chose the most time-consuming, expensive and long development mode.
