How to organize the logistics of a small online store?

Colleagues, good afternoon.
I know that many users of this resource ... but what is there, the entire infrastructure of the habr is directly related to the business environment, and therefore I decided to ask such a question here.
At the moment, the situation is as follows:
there is a production facility in St. Petersburg
, while production has a warehouse where you can store goods for free for some adequate time.
Production operates in the B2B segment and is not suitable for customer traffic via the BTC system (it is not possible to drive a single courier or provide an opportunity self-delivery)
it is necessary: to
organize pick-up points in St. Petersburg, for customers who want to pick up the goods by self -pickup
, the ability to send a courier with the goods from the pickup point
it is necessary to duplicate the same situation in Moscow.
Conditions: Conditional
sales of 100 units per month.
Unit weight 5-10 kg.
Marginality is not so high as to pay for delivery to the point of issue, storage, direct issue of goods.
Option - "quit you this case" is not accepted)

Rent an office in a business center, put a person there with all the necessary equipment - here you will have a pick-up point. Do the same in other cities.

As an option, look in the direction of parcel lockers: SDEK, QIWIPOST, PickPoint, Logibox and others, if the goods are not oversized. Many people use SDEK, as far as I remember, they also have delivery to your pickup point.
As noted above, you can organize a pickup point right in the office of one of the business centers. It comes out much cheaper.
Also, if you do not use the services of parcel terminals and third-party pickup points, then you need to organize the delivery of orders. As far as I remember, there is PEK and possibly SDEK also delivers.

5-10 kg - it will not always fit into the parcel locker.
Look towards cdek (6 points of issue in St. Petersburg) and dpd (2 points of issue + 20 parcel lockers in St. Petersburg). They themselves will pick it up, they will bring it themselves, they will give it out themselves, they will call the client themselves, they will take the payment and transfer it to you. My choice for delivery in Russia is definitely dpd. The tariff for picking up a bunch of parcels is 200 rubles one-time, delivery in the city from 100 rubles.
There is no need to hire extra people and rent premises.
