After I clearly calculated the time it would take to implement the project, I multiply it by 2, add a week and 3 more working days.
for a project consisting of more than 20 interdependent tasks, we build a Gantt chart in MS Project.
We estimate the terms and costs for each of the tasks, the calculation of the final deadline is obtained automatically, the monthly funding budget is also automatic.
To evaluate each of the tasks, if we have encountered it before, we use statistics, if we have not encountered it, we consult experts in this field.
It can take up to several weeks to draw up a plan and budget for a project over 2 years.
Relative difficulty score plus statistics. The easiest option: We did the project XXX in a month, this project is three times more difficult, which means we can manage it in three months. (I use this method when the team is new and there are no statistics)
Basically, we evaluate the project in ideal working hours, and by zening the statistical coefficient of the ratio of ideal hours to reality, we get a fairly accurate estimate of the project.
However, if you have a long enough project, add the statistics of unavailability (ill, overslept, bad mood) of developers (as a rule, for 15 people, 1 is always unavailable). Ideally, even statistics on new tasks would not hurt if you have been working with this customer for a long time, but this can also be solved by other methods.
